Cold email tools compared

Instantly vs Smartlead: two cold email engines with different strengths

Pick Instantly if you want sending, lead data and a light CRM from one vendor with an interface anyone can run. Pick Smartlead if you run an agency that wants white-labeled client portals, or a technical team that drives campaigns from its own systems. On pure sending, the two are closer than their marketing suggests.

Instantly or Smartlead: the verdict in one minute

Instantly and Smartlead were built for the same job: sending cold email from many inboxes at once without burning any single one. Both let you connect a large number of mailboxes, rotate sending between them, warm them up and read every reply in one place. If you only compare that sending core, you will struggle to find a deal-breaker.

The differences sit around the sending: where your leads come from, how clients and teammates get access, and how much you want to automate from outside the app. If you are also weighing a multichannel tool, our lemlist vs Instantly comparison covers that choice.

  • Instantly fits founders, small sales teams and agencies that want one vendor for finding leads, sending and tracking deals, and prefer a tool a non-technical person can run.
  • Smartlead fits agencies managing many clients and teams that push campaigns from their own systems. White-labeled client access is a frequent reason agencies choose it.
  • Neither fixes a weak list. Both send whatever you load into them; targeting and email verification happen before the sequencer.

What does Instantly do better?

One vendor for leads, sending and deals

Instantly has grown from a sender into a small suite. Its pricing lists separate plans for outreach, leads and CRM, so you can find contacts, run sequences and track deals in a single account. For a founder doing outbound alone, that removes the export-import loop between a database and a sequencer.

A calm inbox for people who are not full-time SDRs

Every reply lands in the Unibox, and Instantly has added AI features that label replies and draft answers. If outbound is one of five hats you wear, an inbox you can clear in ten minutes matters more than a long feature list.

Warmup tied to the same accounts

Instantly's email warmup runs on the accounts you send from, so warmup health and campaign results sit side by side. That makes it easier to notice when one inbox starts to slip.

What does Smartlead do better?

Agencies with many clients

Smartlead organizes work by client, and clients can be created as white-labeled or not. A white-labeled portal shows your agency's brand rather than Smartlead's, so clients log in to see their campaigns instead of waiting for a weekly export. If you sell outbound as a service, that portal saves real time.

Automation through the API

Teams that build their own pipelines, for example from a Clay table or an internal scraper straight into campaigns, tend to like the Smartlead API. It lets you create clients, push leads and manage campaigns without touching the interface. Instantly has an API too; Smartlead's advantage is that the client structure agencies use in the app is also there in the API.

Testing before you send

SmartDelivery runs placement tests so you can see where a test email lands before a campaign goes live. A clean test does not promise clean placement later, but it catches broken authentication and obvious spam triggers early.

Sizing example: an agency sending for five clients

Agencies are where the two tools differ most, so here is a worked example. The numbers are assumptions chosen to show the method, not benchmarks. You run outbound for five B2B clients. Each client wants about 800 new contacts a month, reached with a three-email sequence.

  • Emails per client: 800 contacts × 3 emails = 2,400 emails a month, or about 110 per working day over 22 days. Replies stop some sequences early, but plan for the full volume.
  • Inboxes per client: at a conservative 30 cold emails per inbox per day, plus warmup traffic, that is 4 inboxes, or 5 with a spare to rotate in when one needs rest.
  • Domains per client: at 2 or 3 inboxes per sending domain, 2 domains per client. Never share domains or inboxes between clients: one client's bad list would drag down the others' placement.
  • Agency totals: 25 inboxes and 10 domains, each inbox a paid Google Workspace or Microsoft 365 seat, carrying 4,000 new contacts and roughly 12,000 emails a month.

How it looks in Smartlead

Each client becomes a client record with its own campaigns and mailboxes. With white-labeling on, the client logs in to a portal under your agency's brand and sees their own campaigns and replies, nothing else. Before you commit, check how the plan's active-lead and email limits apply when all five clients send in the same month.

How it looks in Instantly

You separate clients with workspaces, so each client's inboxes, campaigns and Unibox stay apart. If clients want to log in, check how client access works on your plan, and how billing is split if you resell the tool. Because outreach plans include unlimited email accounts, the 25 inboxes add no platform fee; the contacts and email volume do.

What the example tells you

The platform fee is rarely the line that decides profitability. Twenty-five mailbox seats, ten domains, verification for 4,000 contacts and the hours spent reading replies for five clients add up quickly next to either subscription. Choose on the work that remains: client reporting, reply handling and how fast you can spot a failing inbox. If you would rather resell results than run infrastructure, look at done-for-you lead generation, and see our page on lead generation for marketing agencies for the agency's own pipeline.

Startories finds the buying signal, verifies the decision-maker and runs the outreach until they book a call.

How are Instantly and Smartlead priced?

Both break with the per-seat model of older sales engagement platforms. You pay a flat monthly fee for the platform, sized by how many contacts you work and how many emails you send, and you can connect as many inboxes as you need. That makes both cheap to spread across many mailboxes and teammates.

They differ in what sits outside the sending plan. Instantly bills lead data and CRM as separate products, which is convenient if you want them and easy to ignore if you do not. Smartlead keeps the focus on sending and offers a 14-day free trial. Check the Instantly pricing page and the Smartlead pricing page for current limits, since plan sizes change.

Then add the costs neither page shows. The table below is a worksheet: fill in your own numbers for each line.

What should you test during a trial?

Smartlead offers a 14-day free trial; check Instantly's pricing page for its current trial terms. Two weeks is enough to answer the questions that matter, if you write them down before you start.

  • Mailbox ownership: if you buy domains or inboxes through the vendor, who owns them, and can you take them with you if you leave?
  • Suppression: when someone unsubscribes from one campaign, are they blocked in every other campaign, workspace or client? Test it with your own address.
  • Reply sorting: send test replies ('not interested', 'talk next quarter', an out-of-office) and see how each tool labels them. A wrong label is a missed meeting.
  • Sending controls: can you set a daily cap per inbox, a sending window in the prospect's time zone and a gap between steps? Can you pause one inbox without stopping the campaign?
  • Bounce handling: what happens automatically when an inbox bounces too much? A hard stop at a threshold protects you better than a warning email.
  • Access and roles: how many teammates can log in, with which permissions, and can a client see only their own data?
  • Data out: can you export leads, replies and stats as CSV, and does the API cover the steps you plan to automate?
Run the trial on new inboxes that have had time to warm up, never on your main domain. The trial tests the tool; it should not put your company's own email reputation at stake.

Which setup mistakes make either tool look bad?

If you move from one of these tools to the other and keep the same setup, expect the same results. Before you blame the sequencer, rule out these mistakes. Each one hurts Instantly and Smartlead equally.

  • Full volume on day one. Both tools will let you send 30 cold emails a day from an inbox created yesterday. Neither makes it wise: new inboxes need warmup first and a gradual climb after.
  • One campaign for every segment. A single sequence to founders, heads of sales and marketing managers gives you a reply rate you cannot learn from. Split by persona and trigger so each number means something.
  • Judging on opens. Privacy features in mail apps, such as Apple Mail Privacy Protection, load tracking pixels automatically, so open rates overstate attention. Compare tools on replies and meetings.
  • Sharing domains across clients or products. One bad list then drags down every campaign on that domain, which is why the agency example above gives each client its own.
  • Uploading lists without verification. In a rotation, bounces dent every inbox in the pool. Verify before each upload, even a list you bought last month.
  • Nobody owns the inbox. A reply that waits three days goes cold in either Unibox or Master Inbox. Name one person per workspace or client who clears replies every working day.
  • Switching tools to fix targeting. If positive replies are low in one tool, the same list and copy will most likely do no better in the other.

An example ramp for new inboxes

One conservative schedule, offered as an assumption rather than a rule: warmup only for the first two weeks; 5 to 10 cold emails per inbox per day in week three; 15 to 20 in week four; then up to about 30 from week five, as long as bounces and complaints stay low. The exact numbers matter less than the method: change one thing at a time, so that when placement drops you know why.

What will neither tool do for you?

A sequencer is the last step of outbound, not the first. Both tools will deliver a well-built campaign to the wrong people with the same efficiency. Most deliverability trouble starts upstream: unverified addresses that bounce, lists that are too broad, and copy that sounds like every other cold email in the inbox.

Since 2024, Google and Yahoo expect bulk senders to authenticate their domains, keep spam complaints low and honor one-click unsubscribe. Read Google's email sender guidelines before you scale, and use our cold email deliverability guide for the full checklist. Settle these four points before you choose a sender:

  • Who you will contact and why now: your ideal customer profile and the trigger that makes them worth an email this week, such as a public complaint about a competitor.
  • Where verified business emails will come from, and who checks them.
  • How many domains and inboxes your daily volume needs at a safe number of sends per inbox.
  • Who reads and answers replies within a few hours, every working day.

Numbers to watch once you send

Whichever tool you pick, judge it on the same five numbers, tracked per inbox and per campaign:

  • Bounce rate = bounced emails ÷ emails sent. A rise usually points to the list, not the tool.
  • Spam complaint rate, read in Google Postmaster Tools once a domain sends enough mail to Gmail users to show data. Google's guidelines ask senders to stay below 0.1% and never reach 0.3%.
  • Reply rate by inbox = replies ÷ contacts reached, split by sending inbox. One inbox far below the others is often landing in spam.
  • Positive reply rate = interested replies ÷ contacts reached. This tells you whether the targeting and the offer work; the cold email templates guide helps when it does not.
  • Meetings per 1,000 contacts: the figure to compare across tools, lists and months.

A third option: signals, data and sending in one place

If you are comparing sequencers because you are assembling a stack (a database, a verifier, a sender, a warmup tool), ask whether you want to assemble it at all. Startories covers the whole chain. It finds companies that show a public buying signal, such as a post asking for a recommendation or a complaint about a competitor, checks them against your ICP, verifies the decision-maker's business email, writes about that event and sends from dedicated inboxes on separate domains with capped daily volume. Sending pauses on its own when bounces climb, and every reply is classified.

The trade-off is control. Instantly and Smartlead let you send any campaign at any volume your inboxes allow; Startories is built for fewer, better-timed emails. If high-volume campaigns to lists you already own are your model, a sequencer is the right tool. If you want the list and the timing handled too, read about the Startories AI SDR, see how it stacks up in our best AI SDR tools guide, browse Instantly alternatives and Smartlead alternatives, or go straight to plans and pricing.

Frequently asked questions

Is Instantly or Smartlead better for deliverability?

Their sending cores are similar: many inboxes, rotation and warmup. Deliverability depends mostly on your domains, list quality, volume per inbox and copy. Smartlead sells SmartDelivery placement tests; ask Instantly what testing your plan includes. Either works with a clean setup.

Which is better for agencies, Instantly or Smartlead?

Agencies that want white-labeled client portals and API automation often lean toward Smartlead. Instantly also serves agencies with workspaces and billing options. If clients will log in themselves, test both portals with a real client account before deciding.

Do Instantly and Smartlead include lead data?

Instantly sells a separate Leads product for finding contacts. Smartlead users mostly import lists from other sources. Either way, verify every email before sending, because bounces hurt every inbox in the rotation, not just one.

How many inboxes do I need in Instantly or Smartlead?

Divide your daily email volume by a conservative cap per inbox, then add a spare. For example, 110 emails a day at about 30 per inbox needs 4 inboxes, plus 1 to rotate in. Both tools let you connect as many inboxes as you need.

Can I switch from Instantly to Smartlead, or back?

Yes. Both connect to standard Google Workspace, Microsoft 365 and SMTP mailboxes, so you can reconnect the same inboxes and import your leads from a CSV. Export your unsubscribe list too, let running sequences finish, and keep warmup on during the move.

Do I need Instantly or Smartlead if I use Startories?

No. Startories sends from its own dedicated, warmed-up inboxes with daily caps, stops sequences on reply and pauses when bounces rise. You would only keep a separate sequencer for campaigns outside Startories, such as lists you already own.
